Onshore vs nearshore vs offshore.

Onshore means the team is in your own country. Nearshore means a neighboring country with a close time zone; for US companies, that usually means Mexico or Colombia. Offshore means a distant country with a large time difference, such as the Philippines, India or Egypt.

Distance matters less than what it changes: shared working hours, how fast an escalation gets a human answer, and what each hour costs.

Mexico’s overlap shifts with the US seasons. Since Mexico ended daylight saving time in 2022, most of the country stays on UTC-6, which matches US Central in winter and US Mountain in summer. Colombia stays on UTC-5 all year.

Four things set the price of an outsourced hour, and they explain why the order runs onshore, then nearshore, then offshore. The first is the local labor market. Wages and benefits differ widely between countries, and that gap is the biggest single driver.

The second is hours. Covering US nights from the US means shift premiums, and covering US days from Asia means night shifts there. The third is language: fully bilingual roles cost more than single-language roles in any country.

The fourth is management overhead. Fewer shared hours mean more written process, more QA and more travel to stay aligned. Count that time when you compare quotes, because the cheapest hourly rate isn’t always the cheapest queue.

Some work has to stay in the country. Think of contracts or regulators that require US-resident staff, such as some government work, and clients whose data policies keep certain records in the country. In these cases the higher rate buys compliance, not just convenience.

Your counsel sets those rules, so check the contract before you assume a queue must stay home. The restricted list is often shorter than teams expect.

Data location is a separate question from staff location. Wherever the team sits, decide which systems it can access, whether records ever leave your environment, and who audits that access. Most of that is set in your tools and contracts, not by the choice of country.

Nearshore fits work that needs real-time collaboration and judgment: Tier 2 support, sales conversations, bilingual customer service, and software teams that join your daily rituals. You pay less than onshore and keep most of the working day you share.

For US companies serving Spanish-speaking customers, nearshore is usually the best fit. Mexico and Colombia both put native Spanish and strong English in the same team, in your hours, for less than onshore.

Offshore is strongest for well-documented, high-volume work, and for covering hours when your own country is asleep. Overnight queues, back-office processing and follow-the-sun coverage are the classic fits. The trade-off is fewer shared hours, so processes have to be written down clearly and quality measured closely.

Every model fails in a predictable way. Plan for it before the pilot, not after the first bad month.

Take one queue at a time and answer these. The pattern is usually obvious by the third question.

This case is illustrative, not a client. A US online retailer has five queues. They cover bilingual phone support, email and chat, overnight order issues, refund processing, and a small team serving a government contract.

Phone support and email and chat go nearshore, because they need Spanish and live escalation in US hours. Overnight order issues go offshore, where the US night is the working day. Refund processing is rules-based and well documented, so it goes offshore too.

The government-contract team stays onshore, because the contract requires US-resident staff. All five run on the same QA scorecard, so the retailer compares them like for like and moves work if one site slips.

The useful question isn’t which model to pick, but which queue goes where. A common pattern: nearshore for daytime bilingual support and escalations, offshore for overnight and overflow, onshore only for the roles that require it.
